Turn AI Conversations Into Business Intelligence: Track Decisions, Assumptions, and ROI
Your Claude sessions contain business decisions, untested assumptions, and measurable value. Here's how to extract and track them before they disappear.
You just used Claude to solve a strategic problem. You chose approach B over approach A. You made three assumptions about your market. You generated three hours of work in forty-five minutes.
Then you closed the tab.
The decision is gone. The assumptions are undocumented. The time saved is unmeasured.
This happens in every organisation using AI for knowledge work: conversations generate business value, but that value isn’t captured, tracked, or connected to outcomes.
Six months later, when approach B isn’t working, no one remembers why you chose it. The assumptions you made are never tested. The ROI calculation for your AI tools is “we think it helps.”

At the end of every strategic Claude session, extract three things:

Where to Store This
This isn’t documentation. It’s a decision log. It needs to live somewhere you’ll reference it when:
- Evaluating whether past decisions were correct
- Testing assumptions before they derail a project
- Calculating actual ROI on AI tools
Options that work:
Dedicated spreadsheet or Notion database:
Columns: Date, Decision, Assumption, Time Value, Status, Outcome
Sortable by date, searchable by keyword, filterable by project.
Project management tool:
Create a “Decision Log” section in each project. Link relevant tasks to specific decisions.
Plain text file in your repo:docs/decision-log.md — version controlled with your code, searchable with grep.
Weekly team document:
One shared doc per week. Everyone adds their key decisions. Reviewed in Friday standup.
The tool doesn’t matter. What matters is that it’s:

The Assumption Test Protocol
Assumptions are the dangerous part. They’re often correct—but when they’re wrong, they’re expensive.
For every assumption you log, add two fields:

The rule: No assumption lives longer than 90 days without a test.
If you can’t test it in 90 days, it’s not an assumption—it’s a guess. And you shouldn’t build strategy on guesses.
Calculating Time Value Accurately
“3 hours saved” is meaningless without context. Here’s how to measure time value properly:
Formula:
Time Value = (Manual Time) - (AI-Assisted Time)
Where:
Manual Time = Estimated time for the same output without AI
AI-Assisted Time = Actual time spent (including prompt engineering + review)
Example calculation:
Task: Analyse competitor pricing strategies and produce 3-page summary
Without Claude:
- Research: 2 hours (reading 6 competitor sites + pricing pages)
- Analysis: 1.5 hours (comparing features, identifying patterns)
- Writing: 1.5 hours (drafting summary with recommendations)

With Claude:
- Prompt engineering: 20 min (defining scope, providing context)
- Claude session: 30 min (iterating on analysis)
- Review + editing: 40 min (fact-checking, adjusting tone)
- Total: 1.5 hours
Time Value: 3.5 hours saved
Track this monthly. When your VP asks about ROI:
“In Q2, our team used Claude for 47 strategic tasks. Average time saved per task: 3.2 hours. Total time saved: 150 hours. That’s nearly four weeks of work. Cost: three Claude Pro subscriptions at $20/month. ROI: 25x.”
That’s a compelling budget conversation.
Monthly Review: What to Do With This Data
Once a month, spend 30 minutes reviewing your business intelligence log:
1. Decisions review:
- Which decisions led to successful outcomes?
- Which ones didn’t work? Why?
- What would you decide differently now?
2. Assumptions audit:
- Which assumptions have been tested?
- Which ones are overdue for testing?
- Which tested assumptions turned out wrong? (This is the valuable bit—wrong assumptions caught early prevent expensive mistakes.)
3. Time value aggregation:
- Total hours saved this month
- Most valuable use cases (which tasks have highest time savings?)
- Least valuable use cases (where is AI not helping?)

Notice:
- The decision is specific
- Both assumptions were tested with deadlines
- One assumption was partially wrong—and the strategy adjusted
- Time saved was measured
- Outcome was documented three months later
This is business intelligence. Not notes.
What This Isn’t
This system is not:
- A replacement for proper documentation
- A way to avoid strategic thinking
- Useful for tactical day-to-day tasks
Use this for:
- Strategic decisions that affect multiple people or projects
- Assumptions that, if wrong, would be expensive to fix later
- High-value work where time savings are meaningful (3+ hours)
Don’t use this for:
- Quick questions (“how do I format this CSV?”)
- Routine tasks
- Decisions that only affect you
Common Mistakes
Mistake 1: Logging decisions without alternatives.
“DECISION: We’re using approach B” is incomplete. Add: “Alternative rejected: Approach A (rationale: slower time-to-market, higher complexity).”
Mistake 2: Assumptions without tests.
Every assumption needs a test method and deadline. If you can’t test it, acknowledge it: “ASSUMPTION (untestable): Users prefer dark mode. No way to validate pre-launch.”
Mistake 3: Inflated time value calculations.
Be honest. If Claude took 1 hour and you spent 2 hours fixing its output, AI-assisted time is 3 hours, not 1.
Mistake 4: Never reviewing the log.
If you’re not reviewing monthly, you’re collecting data, not using intelligence.
